Who Is Shaping the Shortlist Before You Arrive? By the time your sales team gets the call, the buyer has already built a shortlist, ruled out two competitors, and asked an AI tool to check whether your last case study holds up. Your salespeople did nothing wrong. The decision happened somewhere they could not see it happening, across channels, through peers and experts, and increasingly through AI doing the buyer’s homework before anyone on your team even knew a deal was in motion. Sales and marketing has become a science, whether a business is ready for it or not. It is more complex, more competitive and harder to get right than it was even a few years ago. The shift across sales and marketing in the last two or three years is arguably bigger than everything that happened in the previous decade and a half combined. To compete, businesses need to understand more than job titles, firmographics or broad personas. The real test is understanding how prospects now research, consume information and engage with brands, in enough detail to build messaging with genuine empathy for the buyer, their organisation and the pressures they face. For growth leaders, that changes the nature of the problem. Revenue can no longer depend on isolated campaigns or disconnected tactics. It needs one connected system: marketing builds relevance and demand, sales turns buyer intent into opportunity, and what both learn improves what happens next.''

Decided Before You Are Considered How self-directed research is reshaping supplier selection 2

Gartner found that 67% of B2B buyers prefer a rep-free experience¹ , while 73% avoid suppliers that send irrelevant outreach.² At the same time, 45% have used GenAI during a recent purchase, and 69% prefer to validate AI-generated insights with a sales representative.³

Turning Buyer Change Into Better Commercial Decisions This guide shows how a connected sales and marketing system works in practice: how strategy, insight, sales, marketing, data, technology, AI, creativity and specialist expertise work towards a shared commercial goal. Its discipline is scientific: set a clear objective, form a hypothesis, test a response, measure the outcome and improve the next decision. As buyer behaviour and priorities change, evidence helps leaders decide what the business needs and when. The fundamentals of good sales and marketing have not really changed. Businesses still need to understand the market, build trust, articulate value and help buyers make confident decisions. What has changed is the toolkit: how fast the landscape moves, and how much data, technology and AI now sit inside every one of those steps.

This is why modern sales and marketing needs the discipline of science. > Set a clear objective. > Form a hypothesis. > Test a focused response. > Measure outcomes. > Improve and innovate.

The Cost of Disconnected Growth Why market complexity exposes gaps in capability An inconsistent pipeline is rarely caused by one weak campaign. More often, it reflects a chain of small disconnects: an unclear market priority, a proposition that does not answer the buyer’s real concern, content created for an internal message rather than a decision, inconsistent qualification between marketing and sales, or reporting that counts activity without showing commercial movement. Each discipline has a different job. Strategy determines where the business can win. Customer and market insight identifies who must be influenced and what matters to them. Positioning and propositions establish relevance. Creative work earns attention and makes the value memorable. Campaigns and content help buyers progress. Data, technology and measurement show what is changing. Sales expertise turns intent into commercial conversation and revenue, while what sales learns from live opportunities sharpens qualification, propositions and what marketing does next.” This is important: sales becomes part of the intelligence loop rather than simply the last stage.

needed to understand why and cannot connect contribution to pipeline. Technology is introduced without a defined commercial purpose. Suppliers optimise their own deliverables rather than the shared outcome. The cost is often hidden. Budgets are spent, teams remain busy and leaders still cannot say with confidence what created value or what should happen next. The business pays once for disconnected work and again in the management time needed to reconcile it. The capability requirement also changes with the problem. A market entry may need research and positioning before demand generation. A stalled funnel may require better data, sharper qualification, sales enablement or clearer insight into where opportunities are stalling or being lost. A new proposition may need senior direction first and specialist execution later.Keeping every discipline permanently in house is not realistic for many growing businesses; relying on whatever skills happen to be available is equally limiting.

The leadership question is not “How many people do we need?” It is “What must change commercially, which capabilities will change it, and how will we know?” When we find these answers, the gap begins to close, and the complex becomes simpler and easier to understand.

When those jobs are commissioned and measured separately, the buyer experiences the gaps. Sales receives opportunities it does not trust or cannot progress. Marketing lacks the feedback

What a Connected Commercial System Makes Possible Buyers do not experience a business through its organisational chart. They move across channels, expecting each interaction to connect. McKinsey’s 2026 B2B Pulse found buyers now use an average of ten channels across the purchasing journey, with inconsistent information a leading reason for switching suppliers.³ Growth increasingly depends on orchestrating these interactions as one measurable commercial system.⁴ 5

Imagine, then, a business where that entire journey is visible: one view of the buyer, a proposition tested against evidence rather than opinion, and a shared definition of demand that sales and marketing both trust.Performance shifts would surface before the pipeline review. In a framework built to learn, strategy defines where the business can win. Market and customer insight reveal the pressures shaping buyer decisions. Positioning, propositions and creative work make the business relevant and distinctive. Campaigns and sales activity turn relevance into engagement and opportunity. Data and technology show where momentum is building or breaking down, and leadership uses that evidence to allocate resources and set the next test. The system does not remove experience, creativity or judgement. It makes them more useful. Evidence prevents confident

8

assumptions from becoming expensive commitments. AI can accelerate research, analysis and execution, but it earns its place only when it helps the team understand more, decide better or act faster against a commercial objective. This creates a practical learning loop: define the outcome, establish the baseline, identify the constraint, form a hypothesis, run a focused intervention, measure the result and decide what to change or scale. The value lies not in running more tests, but in reducing the time between evidence and a better decision.

Five Shifts That Improve Commercial Decisions A scientific approach does not reduce sales and marketing to spreadsheets. It gives creativity, experience and investment a clearer commercial job.

Start with the decision the work must improve.

Hypothesis

State what you believe will improve from your insights.

Test

Run a focused response; check relevance and quality

Measure

Compare results with a baseline and track the outcome that matters.

01

Objective

Start With the Commercial Decision Replace broad instructions such as “generate awareness” or “do more demand generation” with a decision the work must support. Define the revenue priority, the buyer, the barrier to progress and the measure that should change. A clear objective makes it easier to choose the right audience, proposition, channels and capability.

02

These five shifts translate the principle into practice. Objective

Innovate

Use what you learn to decide what to change next.

Hypothesis

Turn Assumptions into Hypotheses Make assumptions about the buyer, the proposition and the source of friction visible. Write each one as a statement the team can test, for example " Buyers in this segment stall at procurement because our value case is not specific enough." Before committing to greater investment, agree on the evidence that would support that view, and what would challenge it.

These five shifts put the scientific process into practice, from defining the decision to improving what happens next.

Measure

Combine Data, Creativity and AI

Measure What Moves the Decision

Test one hypothesis at a time, at a scale proportionate to the risk. Data helps identify patterns and focus the test. Creativity makes the proposition clear, distinctive and worth remembering. AI can analyse larger bodies of information, surface themes, create useful variations and automate defined steps. Human judgement connects the three, checks relevance and remains accountable for quality.

Establish the baseline before the test starts, then use the measure closest to that decision: qualified opportunity, conversion, sales-cycle movement, retention or another agreed commercial outcome. Sales and marketing should agree that measure in advance, so the result settles the question rather than reopening it. Reading the result well takes the right mix of senior leadership and specialist expertise.

Build sales learning into the test design: recurring objections, qualification patterns and why deals are won or lost.

A strategist may clarify the market choice, a researcher test the customer problem and a data specialist establish the baseline. A sales specialist may strengthen qualification, opportunity progression or enablement; creative and campaign specialists shape the response, while marketing operations connect workflow and evidence. Use the findings to flex capability as the work moves from diagnosis to execution.

Activity shows whether a test ran. Commercial outcomes show whether it worked.

05

Innovate

Build Learning Into the Operating Rhythm With the evidence in hand, sales and marketing can innovate with purpose: refine targeting, sharpen qualification or improve how opportunities progress. Agree what to adapt, stop or scale, record who owns each action, and review the impact together. This turns learning into new approaches tied to commercial outcomes.

The Leadership Imperative Build a sales and marketing function that can adapt without losing accountability For CEOs and CROs, the question is no longer whether sales and marketing must adapt. Buyer behaviour, channel choice and AI have already made that clear. The question is whether the current model can change without losing direction, accountability or momentum. Start with a small number of commercial priorities. Define the buyer and the decision barrier clearly, and agree the evidence needed before making an investment. Establish one review cadence across sales and marketing. Then match capability to the stage of the work. A fixed structure can work well when needs are stable. Commercial priorities rarely are, and each one calls for different capability, in a different order. A business entering a new market usually needs research and positioning before demand

14

generation. A new proposition needs senior commercial direction before messaging and sales enablement. A stalled funnel calls for better data, sharper qualification and insight into why deals are lost, while friction between marketing and sales starts with shared definitions and one review rhythm. Scaling demand is safest once measurement and a clear baseline are in place.'' The goal is a sales and marketing system that earns buyer confidence, focuses effort where it creates value and adapts with every informed decision. Better thinking before investment. Faster learning during execution. Stronger commercial decisions after each result.

How Equals Five can help Equals Five is not a traditional marketing agency. We provide fully formed, fractional sales and marketing teams that work as an extension of your business, helping you grow faster and build a stronger, more valuable organisation through effective commercial marketing. At the heart of our approach is growth marketing with a commercial purpose. Our focus is not simply on generating more leads, winning more customers or increasing revenue. We help clients build stronger, more scalable and more valuable businesses by improving how they go to market, sharpening their propositions, strengthening their brands, creating sustainable demand and pipeline, and developing the commercial capabilities that support long-term growth and enterprise value. Rather than building a complete in-house function, clients gain rapid access to an established team of experienced marketing and commercial professionals, bringing together the leadership, specialist skills, capacity and technology required to deliver. In many cases, the total investment is comparable to the fully weighted cost of employing a single senior marketing manager, while providing access to a much broader range of senior and specialist capability.

16

Our model is designed around the individual needs of each organisation. We can provide a complete fractional sales and marketing function or work alongside an existing internal team, filling gaps in leadership, expertise or execution capacity. As priorities evolve, the team can flex and scale, giving clients access to the right people and capabilities at the right time without the cost, complexity or long-term commitment associated with building a large permanent team. Our teams combine senior commercial and marketing leadership with specialist expertise across go-to-market strategy, market development, positioning and proposition, demand generation, account-based marketing, digital, content, events, CRM and marketing automation, sales development and commercial enablement. The emphasis is always on connecting strategy with execution and ensuring sales and marketing activity is commercially focused, measurable and accountable.
