Inside WMN’s New Structure

“The deal is, if you say you’re in the promo department, you have to do 10 pushups. It is now called the Radio & Streaming department.” So says Warner Music Nashville Chairman/ CEO John Esposito, holding court in his office with the newly minted head of said department, SVP Kristen Williams, as well as Chief Marketing Officer Peter Strickland. Aided by some late Friday afternoon refreshments, Espo and company lay out the label group’s latest evolution. CA: Why this change and why now? JE: My decision was driven by trying to see where the puck is going and to recognize we have to reinvent ourselves on a regular John Esposito basis or we’re lemmings. It’s like free shows. Everybody bitches about them, but everyone is still doing them because we’re all afraid to be the one who stops. We know how important radio is, especially in country. They’re going to be here for a long time and engaging with them is going to be incredibly important. But when 65% of our marketing budget and half our Kristen overhead is promotion, it doesn’t recognize Williams the massively growing streaming reality. Country [streaming revenue] is a little behind, but we’re catching up. We’re in the mid-30s [percent of revenue] now. Nobody is breaking out champagne, but [the broader record business] hasn’t had year-on-year growth since 1998 and we’re on track to have it. We’re small labels down here and Peter everybody has one or two people devoted to Strickland streaming. How crazy is that when it’s half of overall revenue? Equally important, it’s a music discovery vehicle, too. I sat back and thought, if I’m going to continue to spend this much overhead on what we call a promo department, why don’t I take people (continued on page 8)

Radio Show & Tell

The 2016 Radio Show closed Friday (9/23) in Nashville. Here are recaps of a few noteworthy sessions. Marketing Trends: “It’s gone stale, it’s become ineffective, and now there’s a recoil against brands that do it.” That’s financial expert and syndicated talk radio host Dave Dave Ramsey Ramsey Wednesday (9/21) talking about marketing by repetition. He pointed to two approaches that have worked to cut through that noise for his brand, starting with tribal marketing. “They will spread the word on you,” he says. “And no amount of radio advertising is going to offset that.” Ramsey says his listeners identify one another based on a phrase he uses when asked how he is: “Better than I deserve.”

Page 3 The second approach was use of the story, because the human brain remembers stories best. The key, he said, is to make customers the hero while the radio station or the advertiser is the guide. Having listeners call his show to scream “I’m debt free!” evolved into a staple of his show. “I was interviewing the hero about how they slayed the dragon,” he said. “I was walking through the airport with a friend [when a] guy yelled, ‘Dave Ramsey! I’m calling you in November!’ My friend goes, ‘who’s that?’ I said, ‘I don’t know. That’s tribal talk. The hero just told the guide he’d be debt free in November.’” Underscoring those points was Big & Rich’s John Rich, who discussed his growing Redneck Riviera brand. “Personal experience is the biggest thing,” Rich said on his advice for radio marketing. “Come up with ways that, when a listener shows up at an event ... they go home and say, ‘I like those guys at that radio station, I’m rooting for those guys.’ It’s building loyalty with those people by giving them an experience they didn’t have before they ran into you.” Passion Programming: Thursday morning’s programming session focused on the “passion formats” – Spanish, Religious, Urban and Sports. K-Love President/CEO Mike Novak pointed to his time at KSON/San Diego as the inspiration for changing the K-Love network’s mantra to “Be the best radio network you can be that happens to be Christian.” A convenience store owner shared a secret to success that Novack passed on: “I do what most people want most of the time.” “Commit robbery,” urged Barrett Sports Media President Jason Barrett, saying great hosts steal listeners’ time and choice. iHeartMedia VP/Hispanic Operation Hector Marcano had a message for managers. “Treat the talent with respect,” he said. “If you do, they will take care of the listeners.” Radio One personality Madd Hatta stressed the importance of social media, particularly

for reaching younger generations. “If we don’t go to where they are, we will be left behind,” he said. Later, he included community involvement in that definition, noting how much priority he places on being on the ground and accessible in Houston. “I don’t care how big you are on social media or what TV shows you can get on ... I’m going to kill you on these streets.” He also led the room in several rounds of audience participation on the most important aspects of radio: “Ratings and revenue.” Quarter Hour Care: The average human attention span has fallen in recent years to eight seconds, opened talent coach Randy Lane Thursday afternoon. Talent can counter the quick out by planning/writing Randy Lane engaging teases, starting every content segment with a headline, teasing at the end of every content segment, teasing with appointments and by being a master storyteller. Humor, compelling stories and conflict/drama represent “A-level” content, while information, performance and contests, which the audience should be able to play along with, can be thought of as “B-level.” Univision SVP/Local Research Kathleen Bohan focused on the perils of being overly reliant on PPM data. “Every time your numbers go up, it’s not solely due to the brilliance of programming,” she said, likewise when ratings decline. A better strategy is to closely monitor programming strategy alongside PPM and other data sources (music Kathleen Bohan tests, listener panels, digital and social media metrics). Over time, she said, the approach can provide a more reliable account of what is and isn’t working.

MY TUNES: MUSIC THAT SHAPED MY LIFE Oliveme's Marie Osmond discusses her most influential music: 1. Judy Garland: We were both child stars. I knew she knew how I felt. There was a loneliness, growing up. When you're the only girl in the family... I didn't know if I wanted to compete with my brothers, because what if I failed? When she sang "Somewhere Marie Osmand Over The Rainbow," it gave me the courage to believe in myself, to go to Nashville and record "Paper Roses." 2. Loretta Lynn: I saw her in concert right after "Paper Roses" was out. She had me come backstage and we had the best time. She said, "You are a country singer. Never quit singing." 3. Steve Perry: Because of him, I had the desire to learn to work at my voice as an instrument, to be able to sing multiple genres. 4. Zeffirelli's Madame Butterfly: I fell in love with the art, technique and power of opera. It was one of those jawdropping moments. I sing "Nessun Dorma" in our show in Las Vegas now. I studied opera 15 years before I ever sang it live. 5. Bob Hope: He was like a second father to me. He took me under his wing and I did so many USO tours with him. He had such a love of his country and God, and love for these men and women who sacrificed everything for our freedom. It really changed my life. • Highly regarded music you've actually never heard: Until recently, it was Chris Stapleton's Traveller. I'd heard his singles, but just downloaded the whole album. He's phenomenal. • An "important" piece or style of music you just don't get: I would say rap, but on my new album we have SisQo on "Give Me A Good Song." Watching him work in the studio gave me a new appreciation of it. • An album you listened to incessantly: I did the Donny & Marie show from age 14 through 20. When I turned 21, it was the first time in my life I was free. I remember buying the Christopher Cross album with "Sailing" on it, flying to New York City alone and playing it over and over. • An obscure or non-country song everyone should listen to right now: "Somebody's Child" by Dan Truman (Diamond Rio) on his solo album, Faith. • Music you'd rather not admit to enjoying: Being a Mormon and growing up in Utah, it probably sounds funny for me to say this, but ... the Mormon Tabernacle Choir. Turn "Come Thou Fount Of Every Blessing" up to 11 and tell me you don't feel something powerful. I double dog dare you!

Cumulus VP/Programming Analytics & Strategy Ralph Cipolla cautioned attendees against “programming to PPM” by displaying a photograph of a Nashville Predators hockey game. “Radio is the game,” he reminded the audience. “PPM is the scoreboard. The chance of failure increases dramatically when the scoreboard becomes your game.” His recommendations: Embrace balance (know the rulebook, focus on and listen regularly to the product); be realistic with regard to the segment of the audience Ralph Cipolla being served and corresponding ratings; and program to people – not meters. –Jess Wright, Chuck Aly, Russ Penuell

(continued from page 1) with the skillsets to engage [decision makers] with compelling arguments for playing our music, and have them do that with the people who make the playlists? What are they going to be doing? JE: This was news to everybody in my team except for about six people. I said in the [label-wide] meeting, Kristen and [VP/ Radio & Streaming Chris] Palmer are going to help our streaming expert define who will engage and how, and it will be interesting to see who in the department gets excited about this. By the time the town hall was over five regionals had raised their hand and said, “I’m in! Can I write the business plan?” We’ll have one person per team as a starting point. Spotify has dozens, might be hundreds of people in the New York office. We can get Diane Monk to go down the street and take meetings with them. Similarly, we can get a regional to Cupertino [and Apple]. Just like at radio, it’s about getting a buzz in the building, not just leaving a CD with the PD.

To what extent is this about directly impacting consumers versus creating a story to take to radio? JE: They’re intertwined. Well before streaming was a thing, we published an ad in Country Aircheck that showed Hunter Hayes’ “Storm Warning” topping a sales-per-spin chart we developed for internal use. Radio paid attention and the song took off. It helped launch his career. It cut weeks off the artist development process. That’s the theme here. Radio is as dependent on artist development as we are. A lot of records are getting released. We release fewer than any. It’s a riskier business, but proof of our tenacity. Isn’t it better if the data is pointing a certain way to figure that out? Because we never get research until a song is top 20. This is another tool in that bag. Anything we can do to learn faster what the listener wants is in all of our best interest. At the same time, we’re eliminating a separate digital department. It’s now in our veins in everything we do. Our brand managers have to be integrating that into the marketing plan. Streaming is marketing, but at the same time the lines are blurring between marketing and commerce. For instance, Chad Schultz [now VP/Original Content] has been working to have our stuff as dominant as possible on radio websites. And a lot of that is original content because people want behind-the-scenes – the Brett-on-the-bus stuff. The gal who used to be part of the digital team doing a lot of that is now with Chad. And there will be opportunities for that content to go beyond marketing into being commercially viable. How else do the executive changes you’ve made complement this shift? JE: One of the reasons I chose Kristen, besides being the best promo person in this town, is she has a more worldly view. She’s very data driven and has a profound idea of the big picture.

While speculation is likely about who Chuck and Shane will be working for next year, the answer is quite apparent. They're working for you, radio. They're working for you.

Not having VP-level executives running each team is a different approach. How will that work? KW: We still have Chris Palmer, who oversees all three teams. With this model we have several people working with all three promotion teams. JE: Radio & Streaming teams. She’s going to be doing pushups. KW: Thank you! I’ve done this three times already today. It’s a unique position to see what’s going on with artists and initiatives that could work somewhere else. We still have a team dedicated so no balls are dropped, but more individuals who are part of all three. What do you say to your teams when they ask what this means right now? KW: They have asked, of course. And the answer is, our job and immediate focus with radio doesn’t change. The relationships we have built continue to be a No. 1 priority. As we gear up for the future, we will be implementing more streaming initiatives and building a platform for streaming partnerships while continuing to strengthen those at radio. What’s the chain of command now, and how will that incorporate Matt Signore? JE: Matt is going to come down at the end of the year as COO and focus on revenue generation. Everyone knows we’ve done 360 deals. Recorded music used to contribute 100% of revenue, but it’s nowhere near that now. Merchandise, sponsorship and touring are a significant part, but there’s more opportunity there. His role is to look across the platform and identify opportunities. Plus, Matt is going to take a lot of backroom crap off Peter’s plate so he can use his creative brain in marketing. It will also allow Peter the time with Kristen to make sure this vision is executed properly. How does Lisa Ray’s role change now that she is VP/ Brand Management?

PS: She will oversee day-to-day in the Brand Management department, which was my role until yesterday. I still retain oversight of Blake Shelton and Brett Eldredge, but she will now be head of that team of five. Chad’s role was kind of the first injection of interactive content into the radio space. We toyed with where he should be, and as we went down this road of streaming being part of the radio department, it began to make sense and evolve into what we’ve laid out. We didn’t just flip a switch. We made it part of our culture before we went down the path. Streaming has been very important company-wide at the radio and marketing levels. We had numerous workshops and think tanks on the way to this. Though the headcount is net neutral, tough decisions having five staffers depart... JE: I don’t take it lightly because people’s lives are affected. But if you don’t make the hard decisions they get made for you. People with pocket protectors start making the decisions. I’d rather be the one with the vision where, if it doesn’t work, they can get rid of me. I know this company expects me to deliver results, I have a certain overhead to do it and have to decide where to allocate that. To a person, everyone not just handled it like a trooper, but embraced it. Tears from one saying, I wish I could be part of it, but I understand why you did what you did. And it’s my nature when there’s a restructuring, that’s it. There are no more shoes to drop.
