Turning AI Into Competitive Advantage in Fashion and Apparel | 2026 Artificial Intelligence Research
FROM THE FIELD
Introduction Artificial intelligence (AI) is helping the fashion and apparel industry respond to changing consumer demand, protect full price sell through, and manage seasonal operations. Yet many organizations are discovering general-purpose AI tools are not designed for the realities of apparel, where styles, colorways, size curves, and fragmented supplier networks create additional layers of complexity.
Throughout this summary, you’ll find insights from Aptean subject matter experts who work directly with fashion and apparel customers and prospects every day. Their perspective adds realworld context to the data that follows.
Businesses that invest in industry-specific AI solutions are more likely to strengthen competitive positioning and improve workforce morale. Retention of experienced employees with valuable commercial judgment increases, enabling organizations to respond to demand signals more effectively. To better understand how the fashion and apparel industry is approaching AI, Aptean partnered with research specialist Vanson Bourne to survey 245 executives within the sector. This was part of a broader study of 1,535 professionals across five sectors, exploring the challenges and opportunities they face. The study also included a number of in-depth interviews to uncover the specific use cases utilized in the industry today.
Key Findings
Apparel organizations are the most likely to have adopted industry-specific AI (53%) and custom-built AI solutions (55%) of all sectors surveyed
Respondents report positive gains from AI in competitive positioning (41%) and workforce morale (41%) over the past 12 months, more so than any other surveyed sector
Strong governance measures help build confidence in AI autonomy: three-quarters (75%) say having robust data governance in place is necessary before they’d allow AI to make decisions on its own, and 68% say clear escalation/incident management procedures are required

Apparel Emerges as the Frontrunner in the Shift to Specialized AI, Supported by Cloud Maturity Apparel organizations are leading the way in adopting purpose-built AI solutions. More than half have already implemented industry-specific AI (53%) and custom-built AI solutions (55%), the highest of any sector surveyed. Unlike general-purpose AI, these solutions are designed around the complexities of the industry: managing styles, colorways, size curves, seasonal collections, long supplier lead times, and in-season trading. Planners and merchandisers can make faster, more informed decisions before excess inventory turns into markdowns and lost margin. Yet with only half of organizations using these solutions today, there remains considerable room for future adoption in the industry.

FROM THE FIELD
“This industry has struggled with the same challenge for 20, 30 years. You can’t compare one style to another, so no standard solution could ever really handle it. Finally, there’s something that can help.”
Apparel organizations are modernizing their architecture to support future AI growth: Almost half (46%) plan to move at least some of their onpremises enterprise solutions to the cloud over the next 12 months. By making product, inventory, sales, and planning data more connected and accessible, cloud platforms can support future AI adoption. This drive to cloud is influenced by the sector’s realities. Apparel organizations are less likely than average to cite security, risk, or compliance as motivation for adopting these technologies (38% vs. 46%) and more likely to be driven by competitive pressures (35% vs. 29%). That tracks given that cloud infrastructure gives planners (and apparelspecific AI tools) faster access to the product, inventory, and demand data needed to respond before seasonal opportunities are lost.

Apparel Stands Out for Translating AI Adoption Into Business Impact Apparel organizations are among the most successful at translating AI investment into tangible business outcomes, particularly gains in competitive positioning (41%) and increased workforce morale (41%). In an industry where trends shift quickly and seasonal selling windows are short, this reflects an improved ability to respond to demand signals earlier, optimize inventory allocation, and defend against the need to mark down products. Improvements in workforce morale can also help retain the expert judgment of experienced planners, buyers, and merchandisers while reducing recruitment and training costs.

“Clients don’t want to get to the end of the season and find out they still have 20% of their inventory left, and now they have to sell it at an 80% discount. They want to know, ‘how do I spot the trend early enough to react instead?’” - Alain Tessier, Director of Product Management, Aptean, on the margin risk vertical AI is built to catch

A Success Story Through Industry-Specific AI A U.S.-based organization is using industry-specific AI to strengthen demand and inventory planning, improving forecast accuracy to support partners. “This tool... enables us to do a better job of forecasting demand from our customers, and also forecasting... how much we need to buy from our vendors… so they know what to expect demand-wise at the product level,” USA, $1.1-$5 billion, Senior management These improvements have enabled the organization to stabilize product availability while reducing inventory levels. Investment capital is freed up for other strategic priorities, without increasing headcount as the organization grows. “This has just enabled us to significantly stabilize the product availability... which has enabled us to actually reduce the amount of inventory,” USA, $1.1-$5 billion, Senior management Driven by positive results, the organization is now integrating AI with its ERP to allow for real-time data access and analysis. The business expects this to enable sales teams to retrieve information more quickly and improve decision-making. Additionally, regular internal AI showcases are encouraging employees to explore new use cases and accelerate adoption across the business. “We’re … aiming to [enable] realtime information from our core business system into... [a general-purpose AI tool] so that the agent can … answer questions that would normally require a person to log into the system,” USA, $1.1-$5 billion, Senior management

AI Safeguards Are Unlocking Confidence To Scale High-Risk AI Use Cases Stronger governance measures help build confidence in vertical AI within the fashion and apparel industry. Apparel organizations are the most likely of all sectors surveyed to say clear escalation procedures (68%) are necessary before granting AI autonomy, and 75% say robust data governance is required. This is particularly important as AI becomes more intertwined with demand sensing, inventory allocation, and in-season trading, where incorrect decisions can result in stock imbalances, missed sales opportunities, and unnecessary markdowns.

“I was speaking with a company, and they mentioned they use a general-purpose tool for this and that. So I asked if they had a private tenant. They didn’t know— which means their data’s out there, training everyone else’s models too.” - Alain Tessier, on the risks of shadow AI and importance of governance

“The larger the company, the more they’re worried about data governance and security, and not just throwing everything into a general-purpose tool. For smaller apparel brands, that question may not come up.” - Ken Weygand, on why governance concerns scale with company size

Timely Value Realization Is Key in Europe Organizations in Europe (UK/FR/DE/NL) are less advanced than their North American counterparts in AI adoption, with fewer describing AI as essential to workflows and decision-making (18% vs. 29%). More than four in 10 (44%) European organizations cite inadequate data or system readiness as their greatest concern for AI implementation and use. With timely decisions depending on accurate product, inventory, and demand data, these gaps can slow organizations’ ability to respond to seasonal demand. Despite this, the appetite for AI remains strong. Respondents from French fashion and apparel organizations, in particular, report that they use AI tools independently without organizational approval (67%). This shows a desire to leverage the technology, but it can increase the risk of inconsistent governance, data security concerns, and fragmented adoption.
FROM THE FIELD
“When I ask partners in Europe what they’re doing with it, the answer is often ‘nothing yet.’ The AI models all come from the U.S., and that’s not where most European people want to be. I think that’s part of what’s showing up in the adoption numbers.” - Aly Breeman, on why European apparel organizations are moving more cautiously

Conclusion Fashion and apparel organizations are finding that AI delivers the greatest gains when it’s designed around the realities of apparel operations and supported by cloud infrastructure, high-quality data, and strong governance. Industry-specific AI solutions can help protect margins, reduce excess inventory, and respond more quickly to seasonal demand. This is particularly important in a market defined by short selling windows and long sourcing commitments, where success often depends on making the right decision before the season moves on.
